4 INTRODUCTION A NOTE FROM WILLIAM VANDERBLOEMEN They said Elvis was a fad. They said rock n roll would be a flash in the pan. They were wrong. Rock n roll is here to stay. So is multisite. It s not a trend, it s not a fad, and it s most definitely here to stay. It is an organic, thriving, and evolving movement that has taken the church panorama by storm. It serves as a multifaceted multiplication agency for the church of tomorrow. Although the multisite framework may have appeared to be a temporary, fickle alternative during its inception, over the years it has proved to offer a highly successful, permanent solution to the growing mega church of the United States. Multisite churches have significantly maximized the evangelistic bandwidth of both small and large churches, providing innovative portals of growth and expansion to the dynamics of each entity. The breadth and impact of the multisite movement to date cannot be ignored. A multisite study done by Leadership Network in 2014 revealed that the United States alone consists of 8,000 multisites, with 80% of the nation s states operating in a multisite church capacity 1. A similar study sponsored by Duke University listed 5-million attendees 2 having worshipped at a multisite on any given weekend in the U.S. alone. SO WHAT S THE PURPOSE OF THIS BOOK? With the multisite movement picking up speed and growing at an impressive 14% per year 3, there are a multitude of reasons for churches to branch out, and there are a myriad of strategies for getting new sites off the ground. Each multisite campus poses a plethora of growth potential. The most critical task, then, is to find the right leader for the site - the Campus Pastor. Campus Pastors hold the keys to the development, progression, sustainability, and ultimately, the success of the campus. 1. 10 IN MOTION EXAMINE SHOULD WE DO IT? This question determines the viability of going multisite against vision-alignment. The starting point in considering going multisite begins with the vision of the central church. It s easy to determine the positives of going multisite, but harder to recognize its potential pitfalls before they happen. If done for the right reasons, the multisite will blossom. If done for the wrong reasons, it could be damaging to the life of the central church. To avoid the latter at all costs, here are some great reasons not to go multisite: It s expensive. It s leadership intensive. It invites scrutiny. It s risky. It won t turn around a declining church. It won t fix a broken church. It shouldn t be because everybody else is doing it. EVALUATE WHY SHOULD WE DO IT? What is God calling us to be and do in our community? Your first goal should be to determine if going multisite is in line with the church s vision. Here are 10 questions to assess multisite readiness: 1. Is my church growing at least 5% a year? 2. Is my church facility 80% full at optimal inviting hours? 3. Is my church meeting resistance to campus expansion due to zoning rules, environmental concerns, or traffic congestion? 4. Is my community 50% or more unchurched? 5. Does my church have a good reputation in the community? 6. Does my church want to release more people into high impact, meaningful ministry? 7. Does my church want to launch new congregations in my region that are healthy, sustainable, and reproductive? 8. Does my church want to be more accessible to more people in my region? 9. Does my church want to reach and serve more people in the most efficient and cost-effective way? 10. Is a large percentage of our church driving long distances such that they can t invite their neighbors to church? 8
11 IN MOTION If the answer is yes to any of these questions, then the church might be ready to go multisite. Healthy, growing organisms are fruitful and multiply. So if the church is healthy, growing, and fruitful in one location, then the real question is, Why aren't we going multisite? EMBARK HOW SHOULD WE DO IT? Multisite congregations have a high success rate because of the support and leverage of the central sending church. So what does it take to launch a multisite? Consider these five points written by Jim Tomberlin of MultiSite Solutions. PRAYER TO PRECEDE There are many logical and compelling reasons to go multisite, but the only one that really matters is God s call. Is there an overwhelming conviction of, We have to do this to be obedient and faithful stewards of our resources in order to fulfill God s purpose for our church? This conviction primarily comes as God confirms through prayer. PROVISION TO START Any endeavor takes seed money to get launched. The average start-up cost nationwide for launching a campus is $250,000. Typically, churches will start by adding a multisite line item to their operating budget and have a special fundraising campaign to launch a multisite campus. Church leadership should consider this crucial step prior to starting the multisite. PASTOR TO LEAD This is a big one. The multisite pastor, often called the Campus Pastor is the most important component of a multisite. As in every endeavor, everything rises or falls on leadership. They are the face with the place who need to be exceedingly high capacity team players, and exceptional DNA carriers of the church. Keep reading for tips and best practices on finding the right pastor to lead your multisite campus. 9
12 IN MOTION PEOPLE TO FOLLOW The strength of a multisite launch is the core of followers who come out of the central church. They typically already live in the targeted area of the new launch. Figure out how many people it takes to have a fully functioning congregational expression of the church in a new location, and enlist at least that many to serve for a one-year commitment. The larger this launch core, the sooner the campus becomes self-sustaining functionally and financially. PLACE TO MEET This will be primarily contingent upon the church budget and the desired multisite model. Some 50% of multisite campuses start out utilizing spaces similar to school buildings. Schools, along with theaters, are typically low-risk, low-cost alternatives for multisites. A school is typically good for a one-to-three year run in terms of energy and volunteer commitment to helping with a portable church on wheels that gets set up and torn down every week. Leasing a commercial facility provides a 24-7 presence, but will prove to be expensive because of the renovation required for a church. WHEN THE LEADERSHIP HAS PRECEDED WITH PRAYER, PROVISION TO START, A PASTOR TO LEAD, PEOPLE WHO WILL FOLLOW, AND A PLACE TO MEET, THEY WILL BE READY TO LAUNCH A MULTISITE CAMPUS! 10

14 LEADER WHO ARE THEY? The multisite leader is a PASSIONATE LEADER. The multisite leader is a RELATIONAL LEADER. The multisite leader is a CAPABLE LEADER. The multisite leader is a COURAGEOUS LEADER. The multisite leader is a PRINCIPLED LEADER. The multisite leader is a DISCERNING LEADER. The multisite leader is a COLLABORATIVE LEADER. The multisite leader is the CAMPUS PASTOR. And he is a CATALYTIC LEADER. Regardless of multisite models and positional responsibilities, each Campus Pastor should be marked by these characteristics. In the following examples, we ll refer to Campus Pastor as he for consistency, even though churches might hire a male or female pastor, depending on denomination and theology. WHAT DO THEY DO? Even though specific responsibilities vary by church, here are a few core and common expectations as stated by thought leaders on multisite. We believe a version of these should be made part of each Campus Pastor job description. 15 LEADER RICH BIRCH PASTOR OF OPERATIONS OF LIQUID CHURCH FOUNDER OF UNSEMINARY Sweat the small stuff Pollinate the audience Embed the vision Be an ombudsman Be a connection triage machine PAUL ALEXANDER EXECUTIVE PASTOR, SUN VALLEY COMMUNITY CHURCH MINISTRY CONSULTANT, THE UNSTUCK GROUP Lead through others Develops talent Movement-oriented Demonstrate ability to deliver Lead through the identity of the church CAMPUS PASTOR PROFILES Although it would be great to have a magic formula that seamlessly discerns the right Campus Pastor for each church, this is not the case. Churches are made of people, and people are dynamic, beautiful, and messy. Just like churches, Campus Pastors come in all sorts of colors, shapes, and sizes in terms of ability and personality, and therefore, one that could be right for one might be completely wrong for the other. There is no one-size-fits-all model to hiring the right Campus Pastor for your church, but there are best practices you should know. In our work helping hundreds of churches find the right key staff for their team, we ve found that churches often need help clarifying and articulating the gifts and skillsets they need in a Campus Pastor to fit their church s multisite model. We ve created a visual way for churches to understand general types of Campus Pastors we see most often in churches. These are in no way limiting qualifications, but rather general commonalities we re seeing. Our hope is that these generalizations are a starting point as your team shapes the ever-complex Campus Pastor role that best fits your church. 13
16 LEADER CAMPUS PASTOR CHARLIE THE COMMUNICATOR PERSONALITY TYPES TO LOOK FOR DISC // LIKELY HIGH I AND/OR D, MIGHT ALSO HAVE HIGHER S MYERS-BRIGGS // ENFP, ENFJ, ESFJ, ESFP DISCOVERY INSIGHTS // OR MULTISITE MODEL // FRANCHISE, SHEPHERD, REGIONAL, MULTI-REGIONAL, AUTONOMOUS With low oversight and high visibility, Campus Pastor Charlie is the primary teacher at a campus. This type of Campus Pastor is not cookie cutter, and there are many personality traits that can fit Campus Pastor Charlie. He usually has dotted line leadership over the campus staff. He is the primary communicator at the campus and has a lot of influence over setting campus culture. Campus Pastor Charlie has natural communication skills. He doesn t necessarily need an extensive background in ministry, especially if he is reporting to the leadership of the central campus, as he is to carry out their vision on the campus he leads. 14
17 LEADER CAMPUS PASTOR FRANK THE FACILITATOR PERSONALITY TYPES TO LOOK FOR DISC // ICDS, ISCD, IDSC, DCIS MYERS-BRIGGS // ENTP, ENFJ, ENTJ DISCOVERY INSIGHTS // MULTISITE MODEL // DIGITAL, FRANCHISE, REGIONAL Campus Pastor Frank is a service host. His stage presence must be strong in order to seamlessly intro and outro the video-streamed messages. His leadership needs to be strong, but it isn t paramount to the long-term success and growth of the campus. Although Campus Pastor Frank s voice is critical to the team during service operation, campus staff likely reports directly to the leaders of the central church as opposed to reporting to him. Though it s not an exact formula, this is a popular profile for highly relational Campus Pastor Franks with great stage presence but less of a desire to teach compared to Campus Pastor Charlies. 15
18 LEADER CAMPUS PASTOR MIKE THE MANAGER PERSONALITY TYPES TO LOOK FOR DISC // DCIS, DISC, CDIS, IDSC, CSDI MYERS-BRIGGS // ESFP, ESFJ, ISFP DISCOVERY INSIGHTS // OR OR OR MULTISITE MODEL // DIGITAL, FRANCHISE, SHEPHERD, REGIONAL Campus Pastor Mike is similar to Frank, except in this role, he has direct oversight over the campus team. Peripheral staff reports to Campus Pastor Mike, who speaks into the excellence and function of weekend service operation and campus events. He may lead weekly staff meetings at the campus level, with a small handful of opportunities to speak on Sundays and develop their communication and leadership skills. Campus Pastor Mike may have had successful years of ministry with proven team building abilities and a great stage presence. Senior Pastor mentorship is often ideal for Campus Pastor Mike. 16
19 LEADER CAMPUS PASTOR DAVE THE DUPLICATOR PERSONALITY TYPES TO LOOK FOR DISC // CSDI, DCIS MYERS-BRIGGS // ISTJ, ESTP, ISTP, ESTJ DISCOVERY INSIGHTS // OR OR MULTISITE MODEL // DIGITAL, FRANCHISE, REGIONAL, MULTI-REGIONAL Campus Pastor Dave is typically a hybrid between Charlie, Frank, and Mike. He is a facilitator and a manager with some preaching responsibilities. Campus Pastor Dave is highly skilled in vision execution and task accomplishment He is one that sweats the details and gets them done rapidly. This position is an anomaly for two reasons. First, the position fits both introverted and extraverted types. And second, the role requires both exceedingly strong communicative abilities as well as administrative capabilities. Campus Pastor Daves are individually driven matchmakers (i.e. duplicators of the central church) and require very little oversight. 17
20 LEADER CAMPUS PASTOR PAUL THE PLANTER PERSONALITY TYPES TO LOOK FOR DISC // DISC, IDSC, DCIS MYERS-BRIGGS // ENTJ, ENTP DISCOVERY INSIGHTS // OR MULTISITE MODEL // FRANCHISE, SHEPHERD, REGIONAL, MULTI-REGIONAL Campus Pastor Paul assumes all responsibility at the campus level. He is the primary communicator at a live teaching venue and the direct staff leader for the campus team. He is also capable of being an executive-level team member at the central church, with influence over the direction of the campus or campuses. While there is no formula for finding the perfect Campus Pastor Paul, a typical candidate could be a previous church planter, tenured staff, or a tenured Campus Pastor from a previous/existing campus. He is a very gifted leader who functions best when offered autonomy and hands off supervision. 18
