Pleasant United Methdist Church has been a staple f the McLeansville cmmunity fr many years. Described by church members as caring, generus, and traditinal, Mt. Pleasant UMC is a cmmunity f faith that strives t represent the lve f Christ in the cmmunity and beynd. Munt Pleasant UMC is situated between the bustling cities f Greensbr and Burlingtn, and there are cngregants that live in each f thse cmmunities. The makeup f the cmmunities near Mt. Pleasant UMC is diverse: 57% African American, 30% Caucasian, 8% Hispanic, and 3% Asian. The demgraphics f the church d nt reflect the diversity f the cmmunity. Over the past 20 years, the church has experienced a fairly dramatic decline in membership and attendance. Thugh many factrs influence this decline, a few specific instances f turmil and upheaval have led t certain mments where families have departed the church in mass. The membership f the church is 828 and n an average week 222 peple attend ne f the church s tw wrship services. Mt. Pleasant features a Traditins wrship service at 9:00 AM and a Generatins wrship service at 11:00 AM. Page 1 f 29

2 The church is led by Senir Pastr Andrew Brwn. A Nrth Carlina native with many years f experience serving United Methdist Churches in the state, Pastr Andrew was appinted t Mt. Pleasant in July He is the nly clergy n staff; the church staff als includes directrs fr children s ministry, cngregatinal care, and music ministry as well as a business administratr and administrative assistant. Mt. Pleasant UMC has had an active yuth ministry prgram dating back t the 1970s. Mst recently, the structure f the yuth ministry has fcused arund a Sunday night yuth grup gathering as well as a class specifically fr yuth during the Sunday schl hur. Currently, there are 94 sixth thrugh twelfth graders n the rlls f the church. During a typical week when yuth grup was meeting weekly, eight f thse yuth wuld participate in either Sunday schl, wrship, r Sunday night yuth grup. Over the curse f the year, yuth als participate in an annual ut-f-state missin trip, a denminatinal retreat called Spiritus, and the Cars at the Crssrads fundraiser. The yuth ministry is described by sme yuth and parents as a lyal and nstalgic place, while thers say it is a discnnected, dwindling ministry. Thrugh June f 2018, the ministry was led by Mick Raynr, Yuth Minister, wh had been at the church since Mick departed in July 2018 t take a call as a senir pastr at anther church. Since the yuth minister s departure, the ministry has been led by vlunteers. There are fur vlunteers invlved in the yuth ministry n a weekly basis. Three adult vlunteers lead the Sunday night yuth prgram and ne vlunteer teaches Sunday schl n a weekly basis. A myriad f ther adults helps ut at special events r behind the scenes thrughut the year. The Sunday night yuth grup has nt been meeting regularly s far this fall, but yuth Sunday schl has cntinued every week. The church has a 2018 budget f $535,421 f which $26,000 is dedicated t the yuth ministry. This includes the prgram expenses as well as the salary fr a part-time yuth directr. Overall, Mt. Pleasant UMC has beautiful and well-maintained facilities and grunds. The yuth ministry facilities are n exceptin. The yuth at Mt. Pleasant have a designated yuth rm and als have access t a full basketball gym at the church. The yuth space is up-t-date, well-furnished, cmfrtable, and inviting. In respnse t the dwindling number f yuth and the grwing sense f urgency arund finding a new yuth minister, Ministry Architects was invited t d an initial assessment f the yuth ministry and t make recmmendatins abut hw it might mve strategically frward. Ministry Architects met with 23 individuals in 5 fcus grups r nen-ne meetings. What fllws are the findings gleaned frm thse cnversatins alng with recmmendatins and a prpsed timeline fr the future. Yuth Ministry in Cntext One lens Ministry Architects likes t use fr understanding yuth ministry is the idea f the three rents. Yuth ministries that pay these rents tend t have much greater Page 2 f 29

3 freedm t be creative, take risks, and experiment with innvative ideas. The yuth ministries that fail t pay these rents ften find themselves mired in distrust, secndguessing, and discuragement. It has been Ministry Architects experience that thugh these three rents, in and f themselves, d nt ensure an effective r faithful ministry, they are ften the mst immediate evaluatin tls used by yuth, parents, staff, and the cngregatin at large. Rent #1: Numbers-A significant percentage f yuth need t be participating visibly in sme aspect f the church s yuth ministry. It is imprtant fr this target number t be clearly agreed n by the church leaders and the staff. Irnically, when target numbers are nt established, the yuth ministry is typically mre likely t be judged by numbers than if the target numbers are clearly established. The cnsensus is that this rent is nt being paid. Yuth grup attendance numbers have declined significantly in recent years and current yuth grup attendance is belw ten students. Als, nly ne student regularly attends yuth Sunday schl. Rent #2: Prgrams-In rder t earn the right t experiment with changes, the yuth leadership needs t prvide the church with a few visible, effective yuth prgrams that give bth yuth and parents smething t talk abut. The fact that the yuth grup is nt currently meeting n a cnsistent weekly basis and the limited number f special events ffered fr yuth suggests that this rent is nt being paid n time. Rent #3: Enthusiasm-The jyful enthusiasm and psitive attitude f the yuth staff, vlunteers, and the yuth themselves are essential t building trust with the leadership f the church and with the parents. This rent is currently nt being paid. The disappintment f declining numbers and frequent yuth staff transitins ver the past several years has quelled the enthusiasm abut yuth ministry. As the leadership f the yuth ministry develps its lng-range visin, it will need, at the same time, t be attentive t these three rents. In this sense, the yuth ministry faces parallel challenges. 4 Laying the Fundatin: Building a fundatin and infrastructure that will ensure the yuth ministry s future effectiveness, and at the same time, Cntinuing t D Ministry: Maintaining the current yuth ministry in a way that builds the enthusiasm f yuth, their families, the staff, and the church at large. As the yuth ministry leadership steps int this parallel prcess, fur rules f thumb yuth ministry nrms will be helpful t keep in mind. These are nt necessarily targets fr success; they are simply what an average church typically experiences: 1) 10% f the Wrshiping Cngregatin: In a typical church, the size f the yuth ministry tends t settle at a number that is arund 10% f the wrshiping cngregatin. A church with an average wrship attendance f 222 culd expect an average weekly attendance f arund 22 yuth per week. The current weekly attendance f 8 yuth is belw what culd be expected frm the ministry. 2) $1,500 per Yuth: With a budget f $26,000 dedicated t the yuth ministry, Mt. Pleasant UMC has the capacity t effectively reach and maintain a weekly participatin level f smewhere in the neighbrhd f 17 yuth in sme aspect f the church s life. With 8 currently participating every week, the ministry is well-funded fr cntinued grwth. Hwever, the ministry is nt funded t supprt the invlvement f 22 students n a weekly basis, which wuld be in line with the 10% nrm. 3) 1 Full-Time Staff Persn fr Every 50 Yuth: Mt. Pleasant UMC currently has n staff persns devting time t the yuth ministry. Thus, accrding t this rule f thumb, Mt. Pleasant UMC has the capacity t sustain the engagement f zer yuth n a weekly basis. Hwever, the church is planning t hire a yuth ministry staff persn. If the persn hired devtes 10 hurs per week t the yuth ministry, then the ministry will be psitined t supprt the engagement f 13 yuth n a weekly basis. In that case, the staffing will be aligned well t the current needs f the ministry, hwever, it wuld nt allw rm fr much mre grwth. On the ther hand, if a persn is hired t devte 20 hurs per week t the yuth ministry, then that will sustain the engagement f 25 yuth. That number is very clse t the 10% nrm f 22 yuth based n the church s current average attendance. 4) 1 Adult fr Every 5 Yuth: Ministry Architects likes t think in terms f spans f care, recgnizing that, realistically, mst vlunteers cannt effectively versee the church s Christian nurture f mre than abut five yuth n an nging basis. With 4 weekly vlunteers, Mt. Pleasant UMC is currently at a rati f 1 adult leader t every Page 4 f 29

5 2 yuth, giving the ministry a capacity fr 20 yuth weekly. This ministry is wellsupprted by vlunteers and pised fr sustained grwth in the future. Building a Sustainable Staff When a ministry is based slely n the giftedness f a single staff persn, instability is a predictable result. Ministry Architects has fund that the mst stable apprach t staffing a ministry, particularly in the early stages f a rebuild, is t build a staff f three different kinds f peple: The Architect: A persn wh designs the building plan and ensures that building is dne in cmpliance with the agreed-upn plan. The General Cntractr: A persn wh manages the flw and sequencing f wrk, manages the building prcess accrding t the agreed-upn blueprint, and ensures that the apprpriate number f labrers is in place fr each stage f the prject. The Labrers: Thse peple charged with specific gifts and respnsibilities fr particular aspects f the wrk. In yuth ministry, a labrer might have particular skills in relating t yuth, in planning and managing events, r in teaching. Each f these rles is imprtant as Mt. Pleasant UMC pursues a mre sustainable mdel f yuth ministry. As the church mves frward, the fllwing bservatins will be helpful t keep in mind: At Mt. Pleasant UMC, there is currently n persn r grup serving in the rle f the general cntractr. The architect rle is als currently vacant. Fr a few mnths in early 2018, a yuth cmmittee filled this rle, but withut a clear general cntractr, plans were nt clearly passed n t labrers and thse participating in the ministry. A perceptin f discnnectin between the architect and thse engaged in the ministry develped quickly, and the yuth cmmittee is n lnger serving the yuth ministry. A few dedicated labrers serve regularly in the yuth ministry at Mt. Pleasant UMC, but withut regular training there is nt much pprtunity fr them t hne their skills. A staff persn is ften expected t serve in all three f these rles. This is a recipe fr cngregatinal dissatisfactin and staff burnut. As Mt. Pleasant UMC prepares t hire a new yuth minister, they shuld expect that persn t primarily serve in nly ne r tw f these rles, which shuld include the general cntractr rle. Sme churches hire a labrer wh is skilled at leading singing, playing games r teaching a Bible lessn. These labrers ften mature int an architect r a general cntractr, but nly if they are given permissin, time, and training. Mt. Pleasant UMC is currently in need f an architect r general cntractr mre than anther labrer. Page 5 f 29

6 Assets Strengths t prtect in the current yuth ministry A Great Grup f Yuth Arund the cuntry churches ften lament that their kids are nt cmmitted t the yuth ministry. Mt. Pleasant UMC bucks this trend. The current grup f active yuth are dedicated t this yuth ministry and t ne anther. A parent shared, My daughter is cmmitted t the prgram. She will always be here. Students lve the yuth grup because it is a safe place t be pen and transparent with ne anther. It s like a big l family, exclaimed ne teenager. Anther yuth immediately respnded, Yeah, we are. Additinally, these students crave having wnership in the yuth ministry. They als want t reach ut int their cmmunity. Adults have nticed this lnging. They like t d things fr peple, ne adult said. Anther persn bserved. They have a heart. They have passin. Yet anther cmmented, I lve their spirit. Mt. Pleasant has a cre grup f cmmitted yuth wh lng t be active in their church and their cmmunity. Cmmitted Vlunteers A yuth ministry cannt survive, and certainly cannt thrive, withut the supprt f peple beynd paid church staff. Mt. Pleasant UMC is blessed by the tireless and faithful effrts f cmmitted vlunteers. This is especially true right nw while Mt. Pleasant UMC is withut a yuth pastr. Yuth exclaimed, We wuldn t have a yuth ministry right nw if it were nt fr Rbin and Janet. Other yuth explained hw Carmen is faithfully present every Sunday t lead yuth Sunday schl. Furthermre, the yuth lauded Vance Lwe saying, He feels like a cl grandpa. Additinally, there are lts f peple that help n an ccasinal basis. The yuth nticed, A lt f peple will ck dinner fr us. The yuth sentiment can be summed up by ne student s cmment: We have great vlunteers. Clarity f Need Amng thse in listening grups, there was an acrss-the-bard cnsensus that the yuth ministry is ready t mve t the next level. There was a healthy appreciatin fr the diligent wrk f vlunteers but a clear desire t d mre. There was an agreement amng listening grup participants that the yuth ministry needs greater stability. Peple agreed n the need fr mre active students and fr a staff persn t help lead the ministry. It s very hard t hld a small yuth grup tgether, reflected ne adult. Anther persn added, We have s few peple that we can t even d anything. Parents, yuth, vlunteers, and staff peple als all expressed a desire fr a new yuth minister. Hpe Abunds The yuth, parents, vlunteers, and staff at Mt. Pleasant UMC aren t giving up. Thugh everyne agrees that there are prblems t be addressed, the stakehlders in the ministry share hpe fr better days t cme sn. With great cnfidence, a yuth Page 6 f 29

7 prclaimed, I think we are ging places. We may have fallen dwn, but we are getting back up. Listening grup participants shwed acute awareness f the ptential that exists fr this yuth ministry. I like the heart and the passin that is still there. There is still a fire burning, but it needs t be stked, shared a hpeful parent. Anther parent shared, My daughter still wants t cme and has the dream that it will get better. The staff shares the same perspective as the parents, saying, There is ptential there, s much ptential. With expectant hpe, stakehlders remain cmmitted t the ministry. A Histry f Yuth Ministry The jurney frm nthing t the first inklings f smething can be lng and arduus. Luckily, Mt. Pleasant UMC des nt have t travel that rad, because they have a lng histry f yuth ministry ging all the way back t the 1970s. Thugh the size f the yuth grup and the types f activities have varied during different eras, there has been rganized yuth ministry at Mt. Pleasant UMC cntinually fr 40-plus years. The church s persistent cmmitment t yuth ministry has endured thrugh changes in yuth culture and yuth ministry staff. A Pastr that Cares Pastr Andrew seems t really care abut the yuth ministry. One vlunteer was pleasantly surprised, and incredibly tuched, that Pastr Andrew and his wife invited the yuth and the yuth vlunteers t their hme fr dinner. Pastr Andrew has been integral in rganizing the Ministry Architects supprt, and even rganized a pre-listening grup meeting fr yuth, parents, and interested church members in rder t galvanize supprt fr this assessment. A parent bserved, This pastr cares abut yuth ministry. Well-Funded Financially, the yuth ministry at Mt. Pleasant UMC is well funded. In additin t having an adequate amunt f mney dedicated t yuth ministry in the church budget, the peple f the church take an active rle raising additinal funds t supprt the yuth ministry. A listening grup participant shared, Peple are willing t supprt the yuth. Fr example, the men f the church recently sld 88 smked prk butts t help fund the assessment prcess. Furthermre, the Cars at the Crssrads car shw is a particularly successful fundraising event. This event has attracted great invlvement frm inside and utside the church and has raised significant funds fr the yuth ministry. Peple had a lt t say abut the car shw: That was fun last year. A lt f the members frm the church cme t that, and a lt f peple frm the cmmunity, t. We raised a lt f mney thrugh the car shw. It gets a lt f peple invlved. It s a really big event. Page 7 f 29

8 Facilities The yuth ministry is blessed with having plenty f space t utilize within the church. The designated yuth rm is definitely large enugh t supprt this grup f yuth, even as the grup grws. Additinally, the space is well maintained. The paint, furniture, and decr are up-t-date and tasteful. Additinally, the students have a full-size gym that is available t them during Sunday night yuth ministry, giving them a place where they can run and play. Page 8 f 29

9 CHALLENGES Obstacles t mving the children s and yuth ministries strategically frward Rtating Dr Over the past several years, the yuth ministry at Mt. Pleasant UMC has experienced a great deal f turnver with their yuth staff. While there has been significant turnver, much f it has been by design as the church chse t use leaders frm the Duke intern prgram. Each f these leaders wuld serve the church eight mnths at a time per their enrllment in the prgram. When asked, a student said, We just want smene t stay a while, t be cnsistent. Anther said, I want a yuth minister wh is reliable and cnsistent, wh stays. There was brad cnsensus that there is a great desire fr a yuth minister wh will be at the church, in relatinships, leading the ministry fr the lng haul. Vlunteer Disempwerment Despite having a few faithful vlunteers, the yuth ministry has struggled t build a brad and well-empwered vlunteer pl. This deficit has nt nly put a strain n the current vlunteers and leadership, it als deprives the yuth f imprtant and meaningful adult relatinships with which t build a strng and sustainable ministry. In its current state the vlunteer pl is nt equipped fr the desired level f yuth ministry. We have a cuple f vlunteers, tw mms wh d s much fr us. While this is a treasure in and f itself, it will have t be multiplied substantially in rder t prvide the cntinuity and lngevity lnged fr by the church. Critical Mass Currently the yuth ministry is experiencing an issue f critical mass. While the current students are faithful and lve the grup, they realize and have expressed the fear f an ever-shrinking cre grup. We just d nt have as many kids as we used t, even a cuple f years ag. Anther student said, A lt f the yuth graduated and nw we are pretty much just a high schl grup. One parent said, We are in a place where we d nt knw if we will even have yuth this Sunday. Will anyne even be there? In recent years, the church has had difficulty transitining students int the yuth ministry frm the children s ministry. While the yuth ministry is nt in a dangerus place yet, it is in a brderline situatin that culd quickly becme critical. Children s Cliff With all f the transitins in the yuth ministry staffing and prgramming, the yuth ministry has cme up lacking in being a draw fr children cming frm the children s ministry. Usually a church with such a strng children s ministry has a great built-in feeder int the yuth grup. Hwever, when the yuth ministry feels like a step dwn, it becmes a cliff t jump ff f rather than a launching pad int the ministry. One parent said, My daughter is the nly 6th grader. A year ag, she was nt the nly 5th grader. When they cme frm the children s ministry there is nthing t lk frward t. This dynamic becmes a huge liability, and finishing the children s ministry becmes an exit pint nt nly fr children, but als fr families frm the church. Page 9 f 29

10 The Burden f a Legacy Each f the listening grups talked abut the imprtant and impactful ministry named The New Wineskins. Fr many peple in the church, the mentin f this frmer grup brings memries f 50 t 60 kids, a great ministry that made a difference, and success. It is definitely a grup that represents a glden age f the yuth ministry. While it is imprtant fr churches t have and celebrate these markers, they can als be a duble-edged swrd. Many listening grup participants talked abut the gdness f this ministry but felt like significant prtins f the church can nly understand success if it lks like The New Wineskins. One yuth said, They want it t g back t The Wineskins. We d nt want t d that; we want t g int the cmmunity t serve. Anther yuth said, Everyne wants t g back. That is nt what we want; we want mre peple but nt the Wineskins. It is clear t bth parents and yuth, in rder fr the ministry t mve frward int its next iteratin, it will have t reimagine what success lks like fr the students at Mt. Pleasant UMC tday. The Yuth Grup Sil Staff, parents, and students alike expressed a cncern abut the yuth ministry functining in a sil in relatin t the church. There was cncern abut the gap between the children and yuth ministry. There were als brader cncerns f a discnnect between the yuth ministry and the whle church. The yuth talked abut a lt f decisins that have been made abut them withut taking int cnsideratin what they want and hpe fr in the ministry. It is like we d nt have a vte, ne yuth said. Anther parent said, There have been times where peple have tried t cme in and supprt them but n several ccasins the help came in ways that were nt as helpful. While it is agreed that these effrts have been given with the best f intentins, there seems t be a discnnect between what the yuth and parents and what thers in the church think that the ministry shuld be. Sparse Yuth Calendar and Prgram Yuth and parents alike expressed a lnging fr mre cnsistent yuth prgramming. This desire is reflected bth in weekly ministry and in the prgrammatic year. As f this reprt, the yuth have met nly nce fr yuth grup in the tw mnths they have been back in schl. One yuth said, We just want t meet and have yuth grup again. A parent said, These kids want t g deep in their faith. They want t d meaningful things. It is clear that the yuth want t be tgether and have meaningful prgramming. They als want t d prgrams that nt nly impact themselves, they want t be an impact n thers in their cmmunity and wrld. One parent said, When I lk at that blanket with all f the past trip t-shirts, it makes me sad because in the past three t five years we shuld have had enugh shirts t make anther quilt. But we d nt and it makes me s sad. It is clear that there is a great desire t d mre but n great plan. Cmmunicatin The listening grups each talked abut the lack f cmmunicatin in the church. This ranged frm cmmunicatin abut yuth events t cmmunicatin between the yuth Page 10 f 29

11 and the church. There is a majr lack f cntinuity in the messaging between each f these grups. This failure in cmmunicatin has led t hurt feelings, misunderstandings, and a discntinuity amng thse invlved in the yuth ministry. Many f the issues the yuth ministry has faced recently culd have been adverted with better cmmunicatin structures. One vlunteer said, I really d nt knw what is ging n. The kids will cme t me t ask and I just feel like I am in the dark. Anther parent said, I am nt sure hw decisins get made r wh I shuld talk t in rder t get smething dne. This lack f reprting will cntinue t undercut the gd effrts f the yuth ministry. Lack f Visin There is n clear visin fr the yuth ministry at Mt. Pleasant UMC. While there are several narratives fr hw success was achieved in the past, there is n cnsensus n hw t mve the yuth ministry frward int what Gd is calling it t next. One parent said, The church has been adrift. Anther said, There is great grwth all arund us in the cmmunity. We need t be ready fr it. In rder fr lng lasting sustainable grwth t take hld in the yuth ministry, there will need t be agreed upn missin, values, and gals that drive the ministry, helping it fcus n its rle in the life f the church and the cmmunity. A Prblem f Ownership There is n dubt the yuth ministry is a belved and cherished part f Mt. Pleasant UMC. It has a lng and stried histry, and many peple feel attachment and wnership t the ministry. Unfrtunately, this has played ut in starts and stps regarding the leadership, decisin making structures, and directin f the ministry. There have been several well-meaning attempts ver the years t give directin and pprtunity t the ministry, each never reaching their real ptential because they lacked the full buy-in f the students, parents, vlunteers, and ther church members. These attempts, while with the best f intentins, have caused frustratin and exacerbatin amng many wh are invlved and have led the ministry t stall ut in recent mnths. Cracks in the Fundatin There are several imprtant systems and dcuments missing frm the yuth ministry at Mt. Pleasant UMC. Ministries struggle t grw when an adequate infrastructure has nt been prvided t supprt the ministry. The fllwing items and systems are currently missing: Attendance Tracking: Clud-based system fr tracking individual attendance recrds at each prgram (nt just Sunday schl). If there s n tracking system, then 1 st time visitrs and thse missing-in-actin may nt be fllwed up n like they shuld be. Withut this, grwth desn t happen; instead, decline begins. Database: A clud-based system s that student cntact infrmatin can be accessed at any time fr utreach and relatinship building, like visits t schl events, cards and ntes, fllw-up after key events, etc. 18-mnths Calendar: An nline calendar where events are always 12-mnths ut in pen with anther 6-mnths beynd that in pencil. This way, parents, yuth, vlunteers, staff, and church members can have the pprtunity t say Page 11 f 29

12 n t ther things and yes t yuth events. The farther ut the calendar, the farther ut the rganizatinal prcess, and the better the critical mass when the event cmes. MIA & First Timer Fllw Up: A system fr fllwing up with visiting yuth and checking in n thse wh are missing in actin, t be sure n ne falls thrugh the cracks and ges unnticed. Majr Event Ntebks: Fr annual special events and prgrams, infrmatin and data shuld be gathered t enable new vlunteers t run these in the future. It s all fine and gd t leave the infrmatin in the head f a staff persn...until that staff persn leaves and the event infrmatin leaves with them. Yuth Ministry Manual: Budgets, game plans, calendars, jb descriptins, curriculum plans, and visining dcuments all lcated in ne place. Cmmunicatin Plan: Mt. Pleasant UMC des nt appear t have a nrmative prcess fr cmmunicating abut the varius prgrams being ffered fr yuth. A cmprehensive plan using several different types and styles f cmmunicatin shuld be develped. Measurable Markers f Effectiveness: Reasnable participatin gals fr all yuth ministry events and weekly prgrams fr each semester, in rder t measure the effectiveness f the ministry s impact. 13 Recmmendatins 1) Reframe the next 18 mnths as a time f building lng-term infrastructure fr the yuth ministry.
